From experience, first move to a compact crank in the front and only later if you need change to ,a compact cassette. When I first started off i really struggled on the hills. Now I am alot fast up the hills and am able to maintain a better cadence up them. I feel alot less drained after a big climb. You will loose some top end speed with the compact crank but im very happy with my choice. Ive also kept the standard crank for when I am stronger.

As has been said.

I ride with a compact front and a 30 at the back. Not many hills I can't climb out of but I am not going for podium. Spin like hell but slowly slowly catch a monkey.

I think I may have a spare Shimano 28 if you are interested. (Does not slip.........)

Keep the 53 up front, the 28 combo will get you up any hill with moderate strength.

 

Just avoid using it to get lazy, as the temptation is there.

 

Because you don't have a 25, it can be awkward to keep up with someone on a 25 up a hill (your closest ratio is the 26). You'll just not feel right. But stick to your own pace and you'll be fine.

Before spending any money give this some thought. Your decision should be based on your age and condition, where you are going to ride, how you are going to ride and what you hope to achieve in the future.  Assuming that you have a "standard" road crank, that is with a 53/39 chainring set up you will get an 11% improvement by changing from a 25 to a 28 cassette.  This is not the end of the story as with 10 speed cassettes the difference between the 28 and the next down is a big jump, making the 28 almost an emergency gear (this has been rectified on the 11sp). You will climb easier but not faster.   If you change to a compact crank with a 50/34 and stick with the 25 cassette you will get a 13% improvement and more options lower down.

 

I have never missed the 53/11 "power" gears on the descents.  If you can stick with the bunch going up the hills you can suck their wheels going down!  You will loose 6% going from a 53/11 to a 50/11 but remember that the time taken for you to accelerate to coasting speed is so short that you won't really notice this loss.  Another option and probably the best long term solution is to get a mid compact 52/36 crank and a medium cage derailleur.  This will allow you to change cassettes as you need.  A 32/11 Deore has a good spread for mountaineering and the 30/11 Tiagra for the foothills.  A 25/11 will see you right for the club rides. The disadvantage is that you need different chain lengths for the different cassettes.

I have a 28 and a 30 available. Choose your poison.

Chain length - maybe, depending on your current length? More than likely? I kept my chain length.

I think the 30 goes down to a 12 and not 11T. (Have not checked)What derailleur do you have? I ask this because the B screw may/might have to be changed?
